Three audits of my own production AI organization, on the record — caught by the same instrument each time, under the same rules of evidence.
Architecture excellent. Delivery: zero. A beautiful organization that shipped nothing — nine event producers, two consumers; predictions hardcoded. The instrument caught it.
Real work resumed — but the governance around it was fake. The ownership gate had fired once in system history; 0 of 321 "measured" decisions had ever been graded. The disease migrates.
The first documented revival: a verified end-to-end trace, re-derivable by ID — one tenant of eight. Same instrument, same rules of evidence. First graded outcomes due ~2026-07-27.
Every rule in the standard was earned from a failure the instrument caught — then published.

Most AI agents are performing — writing beautiful plans, logging cheerful "done!" messages, filling dashboards with motion while nothing real ships. I named that failure mode "performed autonomy," then authored GOVENANT — the open standard (govern + covenant) for AI whose autonomy is governed, provable, and alive rather than performed.
Rules are walls, not sticky notes.
What an agent may do is enforced in code and the database — it literally cannot act outside its charter, not "was asked not to."
"Done" means it really happened.
No agent is finished because it says so. The system verifies the real outcome exists in the substrate. We measure delivery, not activity.
Nothing gets quietly skipped.
Every responsibility is a duty on a roster — plan versus actual, every day. Every miss has a written reason. Silence itself is detectable.

See the certification ladderThe standard is built on a real recovery, on the record: I built an AI organization to run real businesses, audited it hard, and published my own zeros — then rebuilt on the Three Laws and recorded the first documented FLATLINED → ALIVE revival, proven by the same instrument that caught the failure. Negative results from production AI are the scarcest artifact in the field. I publish mine — as a peer-citable preprint (DOI: 10.5281/zenodo.21440225).
